Bluefish’s AI Report Explains What Actually Drove Holiday Sales in 2025

Posted on January 5, 2026 Written by Bill Hartzer

Bluefish AI impact score

The 2025 holiday season quietly rewrote the rules of commerce. Fewer flashy ads. Fewer doorbuster wars. More AI answers deciding what showed up when shoppers asked a simple question: “What should I buy?” Bluefish’s newly released 2025 Holiday AI Commerce Report lays out how that shift played out in real time and why many brands missed it.

Released January 5, 2026, the report examines millions of AI-generated shopping responses across major platforms during the most valuable sales window of the year. The takeaway is blunt. Paid media barely moved the needle. Organic content did.

AI Commerce Became Its Own Channel

Bluefish’s data confirms that AI-driven shopping is no longer a side effect of search or social. It operates as a channel with its own logic, incentives, and winners. During Holiday 2025, AI assistants leaned heavily on non-paid sources when answering purchase questions. In some cases, more than 95 percent of citations came from unpaid content.

That reality flipped long-held assumptions. Ad spend failed to translate into AI visibility. Structure, clarity, and consistency did. Brands with clean product pages, strong editorial coverage, and repeatable narratives surfaced again and again in AI answers.

Alex Sherman, co-founder and CEO of Bluefish, put it plainly. Holiday strategy changed. The playbook had to change with it.

Black Friday Talk Faded Fast

The report tracks a clear narrative shift across the season. Early on, AI answers leaned into “best deals” language. That framing peaked around Black Friday. Then it fell off a cliff.

As December moved forward, AI assistants pivoted. Gift intent took over. “Best gifts” content gained traction. “Best gifts under $100” surged. Bluefish measured a drop of more than 30 percent in deal-focused influence as Christmas approached.

This matters because AI systems mirror user intent at scale. Shoppers stopped asking for discounts. They started asking for reassurance. AI followed suit.

A Small Group of Pages Shaped Most AI Answers

One of the report’s more revealing findings centers on concentration. A limited number of high-signal pages carried outsized weight in AI recommendations. Citation count alone did not tell the full story.

Using Bluefish’s Impact Score and Influence Rank, the analysis shows that sources such as Reddit, CNET, RTINGS.com, and PCMag consistently shaped how AI described products and brands. Lifestyle publishers including Who What Wear and Vogue also played an oversized role in gift-related categories.

Some sources appeared less frequently but carried more authority. When they showed up, they moved rankings.

Brands That Aligned Content Won the Season

In beauty, Ulta emerged as a clear AI favorite. Its gift-focused language stayed consistent across owned pages and third-party coverage. AI systems rewarded that repetition.

Luxury followed a different path. Brands like Louis Vuitton, Gucci, and Ralph Lauren benefited from long-standing cultural presence paired with dense editorial coverage. Decades of gift-guide mentions gave AI assistants an easy answer when shoppers asked for luxury picks.

The pattern repeated across categories. Brands that matched owned content with earned narratives surfaced more often. Brands that leaned on ads faded into the background.

Why This Changes 2026 Planning

Marketing teams already paying attention are adjusting fast. Weekly AI visibility tracking is becoming routine. Content audits are replacing last-minute ad pushes. AI commerce is being treated as performance media, with measurement to match.

Bluefish expects this environment to grow more layered in 2026 as direct AI advertising takes shape. More signals. More competition. Less margin for sloppy content.

The company says its platform development reflects that shift, focusing on visibility tracking, influence mapping, and identifying the few sources that actually move AI recommendations.

The lesson from Holiday 2025 is hard to ignore. AI did not reward spend. It rewarded clarity. It rewarded consistency. It rewarded credibility built long before the checkout moment.

The brands that saw it coming gained ground. The brands that did not are now reading the report.
